Why Most Growing Companies Choose the Wrong Type of Support and How to Fix It

One question comes up more than any other in conversations with founders: ‘How do I move from founder-led sales to founder-independent sales?’ It’s the right question to be asking because until a founder can answer it, growth stays capped at the founder’s bandwidth. The path from one to the other requires a strategic decision about the type of external support that’s right for your business right now.

First, a quick definition.

Founder-led sales means

  1. Leads come in through the founder’s relationships 
  2. Deals are loosely qualified by the founder 
  3. Almost every deal in the pipeline has had direct founder contact 
  4. The founder progresses and closes deals 
  5.  Growth is constrained by founder bandwidth.

Founder-independent sales means

  1. A lead generation engine consistently delivers quality leads to the sales team 
  2. A sales methodology is in place to qualify deals worth pursuing 
  3. The sales team manages the pipeline — the founder is involved by exception, not by default 
  4. The sales team closes deals 
  5. Sustainable growth is driven by a high-performing sales team, supported by marketing.

The journey between those two states is what external sales support is supposed to accelerate. The question is which type of support fits your situation. Many founders initially explore sales consultancy services when they realise founder-led sales is limiting growth, but choosing the right type of support depends on the specific constraints within the business.

Sales Coaching

Sales coaching is about improving the founder as a salesperson and sales leader. A coach works with you on how you think, how you make decisions, and how you show up in deals and hiring conversations. Its personal development applied to sales.

It works well when:

  • Your core constraint is capability. You know you need to get better, and you have the time to focus on that
  • You want to make better decisions on deals, pipeline, and sales hires
  • You’re willing to do the work yourself. Coaching helps you improve, it doesn’t do it for you.

It doesn’t work well when:

  • You’re already time constrained. Coaching requires your active participation and focus
  • The business needs a proven sales operating system, not just a better-performing founder
  • There are no salespeople in place to act on what you’re learning
  • You need someone inside the business with hands-on sales leadership experience.

Commercial commitment: Typically a one-off engagement or packaged investment. Some sales coaches work on a day rate. Lower entry point than the other options.

Sales Consulting

Sales consulting is about solving a defined sales problem. A consultant comes in, diagnoses what’s broken or missing, and recommends how to fix it, usually drawing on a proven framework or methodology. Think of it as bringing in outside expertise to answer a specific question your business hasn’t been able to answer internally.

It works well when:

  • You need clarity on where your sales issues lie
  • You want structured recommendations based on experience, not guesswork
  • The problem is specific enough to be scoped e.g. a broken process, a go-to-market question, a pipeline problem.

It doesn’t work well when:

  • You’re time-constrained and need ongoing, hands-on support. Consulting delivers recommendations, not execution
  • You need consistent day-to-day mentoring as sales situations arise
  • You need someone to implement the recommendations inside the business
  • You need an experienced sales leader embedded in the team.

Commercial commitment: Typically project-based. Additional work or follow-on phases are usually charged at a day rate. Good for bounded problems with a clear deliverable.

Fractional Sales Leadership

Fractional sales leadership is a different proposition entirely. A fractional sales leader joins your business in a part-time but embedded capacity, operating as your Sales Director or VP of Sales without the cost of a full-time hire. They don’t just advise. They lead.

That means owning the sales function, hiring and managing salespeople, setting strategy, and being accountable for outcomes. The founder’s role shifts from doing the selling to running the business.

It works well when:

  • Your constraint is both capability and capacity. You need someone to take the wheel, not just offer directions
  • You’re genuinely ready to transition away from founder-led sales
  • The business needs sales leadership experience embedded in the business (including in the leadership team), not parachuted in occasionally
  • You want a proven sales operating system configured to suit you rbusiness, not just recommended.

It doesn’t work well when:

  • The founder isn’t ready to step back from direct sales involvement. Fractional leadership requires founder buy-in, not just founder permission.
  • You’re looking for someone to “take it over” without committing to the journey. This is a transition, not a handover.

Commercial commitment: A multi-month retainer with a monthly fee. This reflects the embedded, ongoing nature of the role. Implementation of a sales operating system may be an additional investment on top of the leadership retainer.

So which one do you need?

Here’s the simplest way to think about it:

  • If you want help to do it better yourself then choose sales coaching or sales consulting
  • If you want to transition out of doing it yourself then choose fractional sales leadership.

The decision comes down to where your constraint sits. If it’s purely capability and you have time, coaching or consulting can move you forward. If it’s capability and capacity, if you’re stretched, the business is growing, and founder-led sales has hit its ceiling then fractional leadership is the more direct path.
